Inbox triage — The shared inbox, sorted before anyone opens it

Inbox triage reads each email in a shared inbox and labels it: new request, question, invoice, complaint or spam. It links the email to the right customer or job and sends it to the person who handles that kind of message. Urgent items are flagged so they don't wait behind routine mail.

Why it matters

The problem it solves

A shared inbox like info@ collects everything: new leads, client questions, invoices, notices and spam. Everyone can see it, so nobody is sure who owns each message.

Important emails get buried under newsletters and vendor offers. A complaint or a deadline notice can sit unread until someone scrolls down, and by then the sender has followed up or gone elsewhere.

Clio's Legal Trends Report found that only 40% of law firms responded to a client email.

Example · illustrative

An accounting firm on a Monday in March

  1. Before 10 amThe firm's office@ inbox has dozens of new emails.
  2. A client sends three PDFs of her W-2s, which are filed to her folder with her preparer tagged.
  3. An IRS notice for another client is flagged to the partner as urgent.
  4. A new business owner asks about bookkeeping, and that email goes to the partner's new-client queue.
  5. Two newsletters and a software promo are labeled low priority and left where they are.

How it works

How inbox triage works

  1. Starts whenAn email arrives in a shared inbox such as info@ or office@
  2. 1Step 1Read the emailThe message and attachments are read for who sent it and what they want.
  3. 2Step 2Sort and tagIt's labeled by type, such as new lead, existing customer, invoice or spam, and linked to the customer or job.
  4. 3Step 3Route itEach type goes to the right person or queue, and attachments are filed where they belong.
  5. 4Step 4Flag what's urgentComplaints, deadlines and emergencies are flagged to a named person right away.
  6. A person decidesHandle the messageStaff answer, decide and close each request. The triage only sorts.

Before · by hand

  • Everyone reads the same shared inbox.
  • Two people answer one email while another gets missed.
  • Invoices and new leads sit between newsletters.
  • Urgent messages wait until someone scrolls down to them.

With inbox triage

  • Each email is labeled and in the right person's queue.
  • Urgent items are flagged as they arrive.
  • Invoices and documents are filed to the right record.
  • Nobody has to wonder who is handling a message.

What we build

The parts of inbox triage

Your systems

  • Microsoft 365
  • Gmail
  • Clio
  • HubSpot
  • Salesforce
  • Slack

What we build

  1. 1Mailbox connection

Access to the shared mailbox in Google Workspace or Microsoft 365, with a label or folder for each queue.

  2. 2Email classifier

An AI step that reads each email and attachment and picks a type from the list the business defines, with a confidence level.

  3. 3Sender matching

Looks up the sender in the CRM or practice system and links the email to the right client, case or load.

  4. 4Routing rules

Sends each type to a person or queue, with a backup owner when someone is out.

  5. 5Urgent alerts

Watches for the senders and topics you call urgent, such as court dates, IRS notices or complaints, and alerts a named person.

  6. 6Review queue

Emails the system isn't sure about go to one general queue for a person to sort, and each correction is logged.

Your team decides

  • Staff answer and resolve every message; triage only sorts and routes.
  • A person sorts anything the system isn't sure about.

Industries it fits

What inbox triage looks like in each industry

Law firms

New inquiries go to intake, client emails to the case team, and anything about a court date is flagged to the attorney. Emails are linked to the matter in Clio, so the case history stays in one place.

Everything for law firms

Getting started

What you need first

We go through these with you in the audit, before anything is built.

Before we start

5 things to have ready
  • A shared mailbox in Google Workspace or Microsoft 365, and admin access to connect it.
  • A list of the email types you get and who owns each one, with a backup for when they're out.
  • Your definition of urgent, such as legal deadlines, complaints or emergencies.
  • A customer or case system to match senders against, if emails should be linked to records.
  • An approved AI vendor and data terms, with a BAA where patient data is involved.

How a rollout runs

  1. 1Sample the inboxWe go through a sample of real emails with you to list the types, the owners and what counts as urgent.
  2. 2Connect the mailboxWe connect the shared inbox and your customer or case system, and set up a label or folder for each queue.
  3. 3Label without movingThe system labels emails but leaves them in place, and staff compare its labels with how they would sort.
  4. 4Switch on routingOnce the labels match staff judgment, emails start moving to queues and urgent alerts go live.
  5. 5Tune from correctionsEach email staff move by hand is reviewed, and the types or rules are adjusted.

What to measure

How to know it's working

Weekly report · inbox triage

Illustration
  • Emails sorted without correction

Shows how often the labels match what staff would choose.

  • Emails in the general queue

Shows how much the system is unsure about, and which types need clearer rules.

  • Time from arrival to first owner action

Shows whether routed emails get picked up, not just sorted.

  • Urgent emails missed

The measure that matters most. Each urgent email that wasn't flagged is reviewed.

  • Emails still unanswered at end of day

Shows whether anything slips through after sorting.

We measure the baseline before building, so the change can be compared afterwards.

When it’s not a fit

  • It sorts and routes, but it doesn't answer. The inbox still needs people with time to reply.
  • If nobody has decided who owns each kind of email, routing just moves the confusion. Settle ownership first.
  • A small inbox may not need it. A few mail rules in Gmail or Outlook can be enough.
  • It will mislabel some emails, especially unusual ones. The general queue and a person who checks it are part of the design.

Tool or custom build

Do you need a custom build?

Option A · a ready-made tool

An off-the-shelf tool may be enough

Gmail filters and Outlook rules handle simple sorting by sender or subject. Shared inbox tools such as Front and Help Scout add assignment, tags and some AI sorting.

Option B · built around your systems

When a custom build is worth it

A custom build makes sense when emails must be matched to records in your own system. It also fits when attachments go to the right client, or urgent rules follow your own definitions.

Typical ranges as of October 2026. Not a quote.

Ready-made tool, set up by us

An existing platform on your own account, configured for your business.

Setup, one timepaid to Lorryn
$1,000–$2,000

$25–$100 / month

Fits when your process matches what the platform already does.

Custom build

Built around how you work, with no platform subscription. You own it.

Build, one timebasic version to full version
$2,000–$9,000
Running costshosting and usage, on your accounts
~$10–$40 / month

Fits when your systems, rules or exceptions don't match a ready tool.

Optional Automation Care: $125 · $250 · $375 / month

1, 2 or 3 hours of support a month, with monitoring and alerts included. Without it, you run it yourself after handover.

Typically works with Microsoft 365, Gmail, Clio, HubSpot.

Booking into or writing to your field-service, practice or shop software adds up to $500 to the ready-made tool (often a built-in feature) and $500–$1,500 to a custom build.

Your price depends on volume, the systems involved and how many exceptions need a person. Our team confirms a fixed price before any work starts.
